Mac Leather is a low MOQ leather manufacturer in Karachi, Pakistan. Our minimum is 20 pieces per order, and you can split those 20 across different styles, whether that’s jackets, other garments or bags. We’ve been making them in our own factory since 1998.
Lots of factories advertise a low MOQ and then add “per style, per colour” in the small print. Ours is per order. Below is what that means in practice, what it costs you compared with bigger runs, and who it’s for.
What “mixable” means
The 20 pieces don’t have to be the same product. Here’s a typical first order from a small UK boutique:

Each style is sampled and approved first. Then all three are made together and go out as one shipment. The boutique gets three products on the rail and reorders whichever one sells, instead of putting the whole budget into one jacket in one colour.
It works the same way for a garments-only capsule or a range built around bags. One exception: if a style needs a custom-dyed leather rather than a colour we can get readily, the tannery may set its own minimum for that dye run. If it does, the quote will say so.
Why most factories need 200 to 500
It isn’t arbitrary. Every new style carries work that has to be done before a single piece is sold:
- making the pattern, then grading it across the size range
- picking and matching hides so colour and thickness stay consistent through the order
- cutting, which with leather means working hide by hide around the marks, not stacking layers like fabric
- setting up the sewing line, which slows down every time the style changes
A factory built for long runs spreads that work over hundreds of units and needs the volume to keep its lines full. We plan our floor around a mix of order sizes, about 25,000 pieces a year in total, so a 20-piece order fits in between larger repeat orders. That’s how we can set the minimum per order rather than per style without skipping the sample or the checks.
What changes at 20 vs 100 vs 500 pieces
The setup work doesn’t go away at 20 pieces. It’s shared over fewer of them, so each one costs more. Better you hear that now than find it in the quote.
How big the gap is depends on the style. Leather gets a little cheaper when we buy more of it, but the bigger saving is in setup: pattern, grading and line time are the same whether we cut 20 or 500, so the more work there is in a style, the more a larger run saves you. A plain sheepskin skirt changes less in price between 20 and 500 pieces than a heavily detailed shearling jacket does.
That’s why we don’t publish a percentage. Your quote shows the price per piece at 20 and at larger quantities side by side, and you can judge whether the lower risk of a small run is worth the higher unit cost.
Sampling first
A low minimum only helps if the first bulk order comes out right, and on 20 pieces there’s no room to absorb a bad batch. So every style is sampled first, in the leather and hardware you mean to use for bulk wherever we can get them.
- You send a tech pack, sketch, photos or a reference garment.
- We quote within 48 hours.
- We make the sample, usually in about 2 weeks for simple styles and up to 8 for complicated ones.
- You approve it, or we adjust and sample again.
- Bulk usually takes 30 to 45 days after approval.
If a detail needs to change, it changes at sample stage, before 20 pieces have been cut. Our QC team checks garments at cutting, stitching and finishing. Third-party inspection by SGS, Bureau Veritas, QIMA or your own inspector is welcome if you want an independent check before shipment.
Who this suits
New brands placing a first production order, and independent boutiques that want own-label leather without a pallet of one style. Established labels use it to try a new category, like adding leather shirts or bags to a jacket range. So do brands running capsule drops with several styles in small numbers each season.
It suits you less if you already know you need several hundred of one style and you’re negotiating mainly on unit price. At that volume the per-piece saving matters more than flexibility, and we’ll quote on that basis.
UK buyers also get some help on duty. Qualifying leather goods from Pakistan can enter the UK at 0% duty under the Developing Countries Trading Scheme (DCTS), and GSP+ gives similar access to the EU. Check the commodity codes with your customs broker, but on a small order the duty saving can cover part of the higher price per piece.
Scaling up
Once a style has sold through, the pattern is already graded and the sample already approved, so a reorder at 100 or 500 moves faster and costs less per piece.
What we see most often is a mixed 20-piece launch, then a bigger second order of the two best sellers with a couple of new styles added in small numbers to test.
